Is AP Automation Simple to Implement?

Finance leaders tend to frame AP automation as a technology decision. Select the right platform, configure the workflows, flip the switch. The problem is that most AP automation projects don’t fail because of the technology. They fail because the human side was never part of the plan.

If you’re about to invest in AP automation, or have previously invested in automation that didn’t deliver, this article will help optimize your processes.

The Problem Isn't the Platform

Modern AP automation platforms are genuinely capable. Invoice capture, automated matching, exception routing, real-time visibility, the tools exist and they perform. But those results don’t happen because the software was installed. They happen because the organizations that achieve them treated implementation as an organizational change, not an IT deployment.

The ones that struggle? They handed the project to IT, gave AP staff a brief training session, and expected adoption to follow. It rarely does.

What Actually Gets in the Way

When AP automation underperforms, the root causes almost always come back to the same handful of issues:

  • Staff who don’t trust the system. When AP teams haven’t been brought into the process early, they default to manual checks alongside the automation. The tool runs, but so does the old workflow. You get both, and neither works as well as it should.
  • Approvers who work around the system. If managers continue routing approvals by email because that’s what they’ve always done, the automated workflow loses its value immediately.
  • Processes that were broken before automation. Automation speeds up what’s already happening. If invoices were being coded inconsistently or submitted late before go-live, they’ll be coded inconsistently and submitted late faster.
  • No ownership after launch. Projects without a clear internal owner post-implementation tend to drift. Usage drops, exception queues build up, and the ROI case erodes quietly.

None of these are technology failures. They’re execution failures.

What Change Management Actually Looks Like in AP

The organizations that get this right don’t have a special advantage in technology. They just planned for the human side with the same discipline they brought to the technical side. Here’s what that looks like:

  • Executive visibility matters. When finance leadership is visibly behind the initiative and tied to its outcomes, adoption moves faster. When it’s positioned as an AP team project, it stays an AP team project.
  • AP staff need to understand what changes for them. The concern about job security is real and worth addressing directly. Automation handles the low-value, repetitive work. That means your team focuses on exceptions, vendor relationships, and analysis. It’s higher-value work, not job elimination. And frankly, if your staff is spending most of their time on data entry, you’re not using them where they matter.
  • Vendors and suppliers are part of the equation. If your vendors are still emailing PDFs to individual inboxes after go-live, the automation can only do so much. Communicating submission requirements and expectations to the vendor base is a change management task that often gets overlooked entirely.
  • Measure what matters from day one. Organizations that establish baseline metrics before implementation and track performance after it are far more likely to optimize continuously. The data tells you where adoption is stalling and where the process still has friction.
  • Broad-based training drives adoption. Successful implementations do not rely on AP to train the rest of the organization. DataServ supports training across all stakeholders, including purchasing and operational teams, so expectations are clear and resistance is reduced from the start.

The Foundation Has to Be Sound

There’s one more place organizations consistently underestimate the work: the process itself. Duplicate vendor records, inconsistent coding logic, and approval workflows that vary by department will follow you into the new system.
